the only way my revo will shift into 2nd is if i disconnect the front
drive shaft. any ideas on what the problem might be?

Turn the front wheels in the same direction at the same time with the
driveshaft disconnected and see if there is ANY rolling resistance.  If you
have a blown bearing or pooched diff gears this will create rolling
resistance and prevent the tranny from shifting as it slows the truck down.

there is no resistance in the front turning the wheels,  do you think
adjusting the tranny will help at all with the problem.

That's the only thing I can think of as there is no other reason the tranny
would only shift with 2WD if the front wheels are spinning freely.  Try 1/4
turn OUT (counterclockwise) on the shift adjustment screw.  If no change,
try another 1/4 turn.

This is, of course, assuming the engine is properly tuned.  If not, before
adjusting the tranny, try leaning out the HSN 1/8-1/4 turn.  Your 2.5R
should be running 260-280* if properly tuned.

Sounds to me like it may be a tuning issue, and the extra drag of the 4wd
isn't allowing it to get to high enough revs to hit 2nd.  Try turning the
high speed needle in a bit.  Failing that, turn the shift adjustment screw
out a quarter turn in the gearbox (I think that's right, out for an earlier
shift, in for a later shift yea?)
